How Much Exfoliating Is Too Much in the Winter Months?

By Aimee, Founder of Sugar Sugar

Every winter, clients ask me the same question: “Aimee, how much exfoliating is too much?” I love this question because it means people are becoming more aware of their skin instead of pushing through dryness, flakes, or irritation the way many of us used to.

Winter skin behaves differently. Cold temperatures, indoor heat and low moisture levels all impact the way your skin barrier functions. The exfoliation routine that feels perfect in the summer might be a little too aggressive once the air gets colder and drier.

Let’s talk about what your skin actually needs during the winter months and how to keep your glow without overdoing it.

Why Winter Changes Your Exfoliation Routine

When the humidity drops, your skin loses moisture more quickly. Your lipid barrier, which acts as your protective shield, has to work harder. You may notice:

  • Tightness

  • Flaking

  • Redness

  • A dull, papery finish

If you exfoliate too aggressively on top of that, it can feel like sanding a dry leaf. The goal is to brighten, not break your barrier.

So How Much Exfoliating Is Too Much?

If you exfoliate more than one to two times per week during winter, there is a good chance it is too much.

Here are a few signs your skin may be reacting:

  • Stinging or burning when applying moisturizer

  • Increased redness

  • Products no longer absorbing the same way

  • A shiny but still dry look, which is a sign of over-polishing

If you recognize any of these, you do not need to stop exfoliating completely. You may simply need to adjust the type and frequency.

My Winter Exfoliation Recommendations

After years of creating Sugar Sugar’s facial regimens, I have learned how differently skin behaves in cold, dry weather. These are the guidelines I use both personally and professionally.

1. Keep exfoliation gentle and intentional

Skip gritty or abrasive scrubs in winter. Your skin does not need friction. It needs guidance. This is why our facial protocols rely on enzyme-based exfoliation that lifts buildup without stressing the barrier.

2. Apply hydration directly afterward

Exfoliation should never leave your skin unprotected. A winter regimen should follow exfoliation with strategic layers of hydration so fresh skin stays supported, soft and resilient.

3. Let your skin tell you what it needs

Some weeks you may exfoliate once. Some weeks not at all. Winter skin naturally fluctuates.

Why Less Often Leads to More Glow

A common myth is that glowing skin requires frequent exfoliation. True glow comes from a calm, balanced barrier. When you exfoliate with care, your skin responds with clarity, softness and radiance.

This is the foundation of our clean-beauty facial philosophy. Instead of stripping the skin, we support it. Clients often tell me that their winter skin looks healthier and more hydrated once they shift to this approach.

Exfoliation Should Always Feel Good

Even during winter, exfoliating should leave your skin feeling smooth and comfortable. If your skin feels irritated, tight or overly shiny the next day, it is time to take a gentler path.

If you ever want help customizing a winter skincare routine, my team and I are always here to guide you. No pressure. Just support, education and real results.

Stay warm, stay hydrated and keep glowing.
